What is the Yalp Factory
The Yalp Factory is an internal platform used to create, distribute, and manage software and games across hundreds of interactive playsets deployed worldwide. It acts as the central system to control everything from content updates to localization, ensuring a consistent experience across all installations.
Challenge
Managing a rapidly growing ecosystem of connected playsets introduced significant complexity. With 32+ languages and over 2,500 game variations, updates became difficult to coordinate, error-prone, and time-consuming.
Key challenges included:
- Fragmented processes for managing software, games, and assets
- High risk of inconsistencies across regions and installations
- Complex localization workflows for language-dependent content
- Limited scalability with existing tools
- Lack of a centralized system to control updates and deployments
The challenge was to design a platform that could handle scale, reduce complexity, and ensure reliability across a global network of devices.
Approach
I designed and led the development of this in-house platform that centralizes all components involved in delivering digital play experiences to all interactive playsets across the world.
Key principles included:
- Centralized management
One system to control software, games, assets, and updates across all playsets
- Modular update structure
Separate handling of OS updates, software updates, game updates, and assets to improve flexibility and control
- Localization at scale
Designed workflows to support a large number of languages and region-specific variations
- Consistency and reliability
Ensured that every deployed version is traceable, validated, and consistent across all devices
- Scalable architecture
Built to support continuous growth in both the number of games and global installations
Solution
The Yalp Factory became a single platform for managing the entire digital ecosystem:
- Software updates
- Operating system updates
- Game releases and versioning
- Game assets, including audio samples, translations, and localized content
By structuring these components into a unified system, the platform enables controlled, efficient, and scalable delivery of digital experiences.
Result
The platform significantly improved the way digital content is managed and distributed:
- Scalable management of 2,500+ game versions across 32+ languages
- Faster and more reliable update processes
- Reduced errors and inconsistencies in global deployments
- Improved control over localization and content quality
- Strong foundation for future growth of the platform
This resulted in the following impact:
- Established a future-proof infrastructure for digital playground experiences
- Enabled global scalability without increasing operational complexity
- Increased reliability of deployed systems in the field
- Streamlined workflows for development, content, and operations teams
